Knowing how and when to grow are key decisions that every small business must face eventually. But just because you made it past those early stages doesn’t mean you’re safe.

Growing too quickly means you face another set of challenges, ones that put you at a greater risk than the slow growth that kept you up at night during those first few years.

I would like to introduce you to Bruce (not his real name). He is passionate about what he does and loves going to work every day. Bruce has been a salon owner for 10 years old and his salon was busy, in fact it still is, he has 8 staff and that he is taking over $700,000 a year in revenue, he is nearly bankrupt.

Bruce told me that he had maxed out his credit cards and he was so broke he had to ask his parents to lend him money. Bruce spends most of his working week working his hairdressing salon; in fact he works 6 days a week and is the highest earner in the salon. He is booked out and his salon is still busy. It is a mystery to him why he doesn’t have enough money to pay the bills.

Bruce wears so many hats, he’s not only broke he’s a mess; he’s stressed to the max.

There is always a direct connection between diluted focus and a diluted bank account. He explains he has hit rock bottom and things have to change, and cannot go on like this, “I need to start to work on my business”, but I don’t know where to start”, his life is a train wreck, and he’s desperate. He feels defeated and embarrassed.

 

This wasn’t always the case. He started out 10 years ago with just him and a few staff and year after year he grew. He was growing fast, making good money. The salon was always booked out and he grew his salon to a team of 12. The salon was taking close to a million dollars a year and Bruce paid himself a good wage for his efforts. In fact Bruce even started to work only a few days a week. He was riding hi and thought he could take on the world. Holidays and fast cars later, a few staff leaving and taking clients. He was still living a champagne lifestyle on a beer budget. The inevitable happened, for the first time ever his bills out weighed his takings. This is the danger of growing fast. You do not have the infrastructure, the strong foundation to rely on. Just take your eye off the ball for a single second and debt will creep in, so slowly you do not realize at first, not until its too late. Then you go through the three stages of despair that arise when your salons are in a state of collapse

 

STAGE, 1 -DENIAL

 

We deny were struggling, someone asks how your business is going and you say

“Great we’re getting busier and busier” knowing things aren’t great and you’re losing money. But you’re afraid to admit it, because what will people think of you? What if your staff starts to doubt you? Will they leave? What if the clients find out, will they leave also?

Only when the salon is on deaths door do we admit that were struggling.

 

ENTER STAGE 2-ADDICTED TO STRESS

 

For many salon owners the stress levels at this point have become a way of life. You wake up stressed. Go to bed stressed. Stress about being stressed. You actually become proud to be stressed and now when someone complains about there problems you offer your story that always starts with “well you think you are stressed, I …..”

 

THE END STAGE 3- WHY DOES THIS ALWAYS HAPPEN TO ME

 

Your salon, going into failure is actually completely out of your control. You know the one. The one that starts with why me, why can’t I get ahead, just once. Why is this happening to me? I can never just have a good break without a staff member leaving or a bill is due that I forgot about. Why me.

This is when most people give in and put it into the too hard box, accepting that it will never get better and all the fight in them is almost gone.

 

Bruce was in stage 1 he was in denial about why, he isn’t in dire straights but it was creeping up on him.

 

He has to start looking into the business and get a grip with all that is happening.

He is taking enough money, that’s for sure. He just needs to manage his finances and get his bills in order. That may mean some BIG decisions on his spending including staff. This sort of collapse creeps up on many salon owners over a slow period of time, it’s the death reaper, and you don’t know it’s happening until it’s too late. But at this stage it can quickly be turned around.

But most salon owners continue to lie to themselves year after year, always behind the eight ball, the same thing they have been doing since day one. Nothing is on an upward trajectory except their blood pressure, debt and taxes. The hardest and the easiest things are sometimes staring you in the face.

The easiest thing to do it take a day off from the salon collect all the evidence you have and go away in a quiet area and judge your salon on the facts you have, the answers in your computer, you know your expenses are higher than what’s coming in so something’s need to be culled.

So be as objective as you can, be ruthless.

The hardest thing to change is YOU your mind set. I need this amount of stock, I need this amount of staff, I need this and that, I need a big car. “I cannot let Mary go she has been with me for 2 years and has a little girl, she just needs a few more clients. It will all work out, we just need to get a few more clients to come and the staff to be positive and it will all be alright.”

No it will not.

If these are your thoughts also, you are not ready for change yet. You are in stage 1 and in denial.

The simple answer is if you cannot afford something, it needs to go. And that includes your car, stock, best phone and even staff.

It’s your fault the business is in this state, nobody else’s. It’s your fault that you took your eye off the ball. So now it’s your role to fix it. You may be a few clients away from paying the bills, and a few clients away for turning this mess around.

Think about it. If you have been in a mess for while now, it will take radicle change to make a difference you need a sound business to start with.

Go back to basics, get your numbers right and grow from there. You need strong roots, a carefully planned, efficient infrastructure, a maniacal focus on one thing you do very very well.

Make big decisions now and change your destiny.
