Why Every Salon Owner Needs a Mentor The day you decided to go alone and open your own salon, you took the biggest gamble of your life. Depending on where you are on your salon journey, you might not know it yet, you might still be in the early stages, but what you have done is engage yourself to one of the most dangerous and fraught journeys that only 15% survive past 10 years. I have seen marriages fail, people lose their houses, some being sent to another country and people having so much debt it will take them a lifetime to recover. So why are we so keen to take this journey?     For me it was a way out.  I was young, I had a family and I needed to earn enough money to move from an almost-condemned flat. For you, it might be because you’re good at what you do, think you might make some money and be free to work less hours and spend time with your family. Whatever your reason is, I wish you success.   I have been a salon owner for most of my life and a salon coach for 5 years and there’s not much I haven’t seen or tested to make a salon owner successful.   I was recently asked “What makes some salon owners RICH and some salon owners struggle?” The answer is simple…..Knowledge.  The more you know,  the more you earn.  Actually, that’s not entirely true. You could know everything and implement none of it. So the secret to success is knowledge + implementation. Simple right? One of the biggest mistakes I made as a salon owner was trying to do everything myself and learning by my mistakes. This cost me years. There are only two ways to get knowledge 1. To self educate : Watch a video, read a book, go to a seminar or any other form of education that you learn and then trial in your salon. Some may work and some will fail. You get to try first hand and tweak as you go. This is the cheapest option and if you are young and have plenty of time, then this might be the option for you.  I was recently gifted by a dear friend a curry cooking class via a Zoom call (strange I know, but with lockdowns it seems the norm now!), people said to me afterwards “ Why would you pay for that? You can Youtube how to cook curry for free?”  Beforehand I would have thought the same, but let me tell you the difference between a free video telling me what to do and a mentor advising me as I cooked… With the video, I would have watched it and then copied step-by-step. To be honest, I thought I would be doing just that in my Zoom class. It’s not until you work with an expert that you see the difference. The live Zoom call started and so far it was no different to watching a video, except it was live. As the cooking started the mentor looked into everyone’s curry pot, he checked on our onions, some were not cooking enough other peoples were cooking too fast. He advised us what to do and what would happen if things went wrong. He checked our spices and got us to imagine the smell as they were being toasted. He checked the colour and guided us as we went along. This simple curry dish I was cooking needed at least 15 adjustments to stop it spoiling.  The result was an amazing curry, but that’s not the end of the story. This week I cooked another curry from scratch and I knew the pitfalls and made adjustments along the way again.                               I was able to replicate what I had learned and implemented from my cooking mentor.   The difference between the two is not that one was free and one cost money. The real difference is that if I had gone down the free route, I would never have known the mistakes and I would have always kept making them, never really mastering the art of a good curry. I would never understand where I was going wrong. As they say, ‘You don’t know what you don’t know, until you know it!’As a bonus, my newly learned skill can be replicated time and time again, adjusting with any cooking implements. I know what to do to keep the curry flavours on track. 2. Learn from someone that has been there before you: If you can learn from someone that was successful and paid the price with their time, you will be shown the pitfalls, the dangers and the fastest way to make success happen. Most salon owners waste years trying to fix a problem that they have and do not realise that they are fixing the wrong problems! The right salon expert knows what to fix first and this will save you those trial and error years. If you don’t have lots of time and want to jump the success queue, getting advice from someone who has been there, tested what works and teaches it, is a smart move. There is a cost to having a successful salon You will pay, either with money or your time. Being good at doing hair, nails or beauty is what got you thinking you could run a salon. That’s what 90% of salon owners think and I was one of them. I believed that I would be successful just because people liked me doing their hair. That was mine and other salon owners’ downfalls, I didn’t think about staffing, bills, marketing, client experience or any of the important things that need to be done by someone. Either you can work harder in your salon or you can learn how to get your salon working harder for you. How do you get your salon working harder for you?You always need to be working on areas of your business that grow the salon takings. We call them Salon Foundations. Foundation building is spending your time in the ONLY 3 ways to increase any business – attracting quality new clients to your salon, filling your white spaces (because if you have them, you are losing clients) and lastly, by building the best client experience the client has ever seen. That way they pay more and get more value.You can work the same hours in a day and get the same result until you learn how to get maximum results for the same time in your day. Everything you do should be on perfecting the foundations of your salon. Every salon owner that works on their salons foundations can expect up to 30% growth in takings and beyond, without adding any more working hours to their day. Now thats getting their salon working for them. The 3 Foundation-building core systems Attract- Become the ‘Authority’ salon in your area. Everyone wants to go to the best! This is when you take ‘what’ you do in your salon and explain this to prospective clients that don’t even know you yet. By using this foundation technique you should expect a 10% increase in new clients to your salon. Convert- In a world where clients are less loyal than ever before, (resulting in white spaces in your salons diary), you need to set up a ‘keep in touch’ system. With new client retention sitting at 25% and current client retention at 76% it’s apparent that most salon owners are losing a lot of clients. You need a foundation system to ‘keep in touch’ and do your best to stop losing so many clients. With little effort you can the impact the statistics in your favour and increase client visits by 10% over the year. Deliver- The biggest and best foundation you need to be building is the ‘client journey’. This is where you get to make your salon the destination, not you or any particular staff member. This foundation is so important because it not only increases your average client spend by 10% with ease, but it protects you from superstars leaving and stealing all the clients (if you have ever had a key staff member leave you, you know it hurts financially for a long time). Working on these three salon foundations takes no more of your time than what you are working on now. They take no more money but the result is outstanding to your salons takings. If you are finding your salons takings have stagnated or you’re not growing at the pace you would like, I guarantee you are missing 1 or 2 of your salons foundations.How many do you need to work on in YOUR salon? 4 problems why your salon is not profitable

Being a salon owner in todays world is scary, with a lot of you struggling to cover bills and pay your staff correctly, and then there’s the added pressure of your cash flow being so tight, you’re desperate to get clients in your salon fast. You even resort to heavily discounting your prices to make this happen. This is the start of your demise and takes you further and further into the War Zone. There are many reasons why your salon is NOT giving you the rewards you want, no matter how hard you work. Your salon needs to generate a profit to stay healthy and be able to absorb the odd bad weeks when they eventually happen. Unfortunately many salons do not run at a profit and some salons owners’ think this is normal. With 65% of salons closing in the first 3 years the odds are stacked against you and you do have a fight on your hands. I call it the War Zone and the majority of salons battle every day to find staff, get their staff busy, pay wages and bills, find clients and more importantly stay open. So what prevents salons from being profitable? 1. Low prices Most salon owners open their salons with the understanding that if they are cheap they will be busy. How wrong they are. There is always someone who is willing to do it cheaper than you. If this is you then you need to learn how to give your clients more value and start increasing your prices. But don’t just put them up, you need to give the clients more first. We do this with ‘the client mastery’ program and help our salon clients that we coach to build a client experience so special you can raise your prices and the clients love it. 2. Wages too high. This is the biggest problem that stops salon owners making profit. It should be the first thing to check if your salon is not giving you great profit. Aim for 30%-40% wage percentage and I promise you the money in your account will rise. Take a close look at your staff, they may look busy in your appointment book but are they really productive? As a rule of thumb each staff member should be doing between 26-30 clients a week. Most salons I see when I start to coach them in our Lifestyle Salon Systems are over staffed. The two ways to instantly fix this is to sack a staff member or learn how to attract more clients through the door. Either way doing nothing will just put your salon in danger of falling too far behind. 3. Fierce competition Far too many salons are fighting over the same group of people to get their attention. It’s easier to reach people so all salons are doing it, problem is with all salons doing it you’re not getting seen anymore. Many years ago when good quality salons had less good quality salons to compete with, all you had to do was have good trained staff, and it was really easy to fill the salon. You had the good salons who were often referred to as ‘the big boys’, they were upmarket, expensive and trained frequently and by the best. Then there were the smaller salons who were less expensive, you might even say they were cheap, their training was not very frequent, if at all in some cases, training costs money and these salons didn’t have the spare cash that ‘the big boys’ had! The clients knew which salon they wanted to go to and it was easy for them to decide and people recommended you, they talked about you all day long and recommended their friends to go to ‘their’ salon. But that was then and this is now! Now everybody wants to own a salon, and it’s much easier to open in your home, or in a suite, or even rent a chair, and the problem is all these salons are chasing the same clients, your clients. Resulting in the War Zone, everyone trying to under cut each other to get ahead. You can see the War Zone, it’s full of salons all after the same clients, well that zone many years ago was almost empty with salons and there was plenty of clients to go around. TIP: The ratio of people to salon is 2000: 1 The average salon needs 2000 people living in their town per salon to make a good living. To fix this you need to look at what clients want from a salon and be able to let them know you are the salon of choice because you get them, this does take a little work, but it sets you apart. Not many people are willing to put in the effort to get there, but that also means that it will never be over crowded, it will always serve you well. Just start to set yourself up as the salon of choice and your salon will be different from everyone else’s in town. You’re not there doing specials like everyone else, you’re different and clients can see that, you’re out there saying to the fish, “Come to me I can solve your problem, this is what I do and who I help”, and they’re just swimming into your nets, happy days! Simple, but not easy, otherwise everyone would be doing it. Most people prefer the easiest route. Be that expert. You get better quality clients that seek out experts, they’re willing to pay a lot more, and if they know that you’re an expert in what they want they will stay around for longer because they’re not going to be pulled away by the latest special. The salon owner who attracts clients the old way by being cheap are always in danger of losing their clients to other salon owners who are cheap. 4. How to get your Facebook post from lookers to bookers.

Every client that leaves a salon and who is looking for another salon to call home does so because their current salon failed them in some way. They either didn’t achieve what they wanted or they left because they couldn’t fix their problem. So we know that if we can fix their problem or give them what they want we have a client for life. When a client doesn’t even know you exist they need to know you CAN help them and YOU understand their NEEDS and you have a way to FIX it. When you want to attract new clients you need to catch their eye first and foremost depending on the outcome you deliver for your clients — there are three core components I want you to keep in mind: a Problem, a Promise, and a Process. These 3 components are the foundation of your marketing strategy. The Problem First thing I want you to think about is your ‘Ideal Client’. What’s the main problem they’re desperate to fix? So, let’s find some blank wall space and grab a stack of post-it notes. On the left-hand side of your wall, list out all of your prospective clients frustrations and fears, one per Post-it Note. The Problem you’re solving is made out of these frustrations and fears. Get a big fat list together on that wall. The Promise Now we’ll go to the other side of the wall and make The Promise. At the end of the service, what’s the result they desperately are looking for? These are your prospective clients wants and aspirations. They want to get away from their problems and move towards these wants and aspirations. Cool, so far we’ve got The Problem and The Promise. The Process The next piece is The Process, the way you get your clients from their problem to your promise. So we’re going to figure out the process you will undertake to make them happy. This is the PROOF, that you can deliver on what they want. Again, using post-it notes, list out all the steps and then shuffle them into order. You might need to delete a couple or merge a few together to get a consistent level or “feel.” We’re looking for the key steps to build a solid understanding of how you are going to achieve their result. Now you’ve got a problem to solve, a promise you can make, and a process for moving your clients towards a result. You’ve got the makings of a killer marketing system. Just remember: Problem + Promise + Process = Clients on tap. Why You Need To Make Your Salon Stand Out!

If your salon isn’t standing out from other salons in town then you’re perceived as just being the same as all the others.  That being said if you’re the same, clients can only judge you on price, and unless you are the cheapest salon in town this is NOT what you want to be known for. It doesn’t matter how good you are or what you do differently until the client walks in your salon door.  They will never walk in the door if they don’t know what it is you are good at. So how do you let new clients know that you’re good? With lots of salons vying for prospective clients attention it’s getting harder and harder for you to get seen and noticed by new clients. If your salon isn’t growing then it’s dying If you don’t get new clients booking into your salon you’ll soon start seeing gaps in the appointment book, with the average salon losing 26% of its current clients it soon becomes apparent that the staff are having more gaps and breaks between clients and before you know it the bank account will be looking a little lean and you need to juggle which bill to pay next. I know, I have been there, I became the master of juggling the bills and staying just one step ahead. At this stage your staff will be demoralised and it’s too late to make a quick turn around. And who wants to walk into an empty salon anyway. But you can turn it around. If you get this right, and get your salon to stand out clients will see you and know what it is you do well. You will not be picked as the salon of choice on price but on your skill and what you can do for them. So how do you make your salon stand out from all the other salons out there? Every salon posts specials and discounts to get clients to choose them. They post before and afters like crazy. Does this work? Is it working for you? On average every person today is bombarded with around 5,000 adverts and posts a day with someone trying to get your attention, your brain filters out what you want to see and what you don’t.  So the best way to be seen is to post what they need, what they are seeking. You just need to know what these prospective clients are looking for. If we can categories people into 3 buckets on how they look for a new salon.      Bucket 1 (3%), are ready to buy now and will be tempted with a discount and special. Bucket 2 (67%), will buy when they are ready and will have checked out salons in their area to make sure their next salon of choice is the right salon BEFORE they leave their current salon. They don’t make hasty decisions and don’t look at price as their driving factor. Bucket 3 (30%), are the hard-core salon clients that will NOT leave for years, you know them in your salon and they will still be banging on your door when they’re 100.     So which do you feel is the right bucket for you to go after. Most salon owners aim for the 3% bucket because it’s easier and because they just send out specials to make clients call this salon. Not many want to aim for the 67% bucket, the most loyal salon clients you can find. To attract these salon clients requires a little more work to get them into the salon, but when they come they stay around forever. This is the real fix to get your salon busy and not just sticking a band aid on todays problems. You and I both know that there are too many salons operating in your town, and they are all after the attention of new clients. You can fight to get the attention and fight to get them in your salon on price but it’s a battle and once you enter that war zone you will be fighting to pay the bills forever. So what does it take to make your salon stand out and get the 67% bucket salon clients to become raving fans of your salon?   1. You want to make sure every post gets seen by prospective clients that are looking for a new salon right now and they get to see your post.  2. You want to post regularly and with the intent of making that client stop scrolling right now and pay attention to YOU. 3. Build momentum for you and for them. 4. When they check you out, you are waiting with the right content that they want to see and need to win them over. 5. Every prospective client leaves their salon because they are NOT getting what they want. How To Get More Salon Clients

If you attract clients like every other salon does then you will get the same results that every other salon gets; and by industry standards that pretty poor! They say new client retention is around 17%, that means you keep 17 clients out of every 100. It’s so hard to attract new clients but you are only keeping around 2 out of 10. How much money are you wasting trying to attract clients only to lose them after one visit? One of the major reasons for this is you are attracting the wrong clients and that is hurting your business in many ways: 👉 Staff don’t like it 👉 Staff find it hard to hit targets (3x wage) 👉 Your bills stay high as your spend on advertising is high 👉 You attract clients with specials so it effect’s your profit. 👉 You just become a busy fool, your salon looks busy but there’s no money left week after week HOW CAN YOU CHANGE THIS? Get your salon busy on quiet days

Most salon owners make the mistake of relying only on NEW CLIENTS to grow their business, yet it is REPEAT BUSINESS where the real money is made.  If you and your team focus on this one thing you are half way to having a very successful salon business.  The rest is just using the many different ways to get your clients to come back and spend money with you.   Every salon has quiet days. It’s how you tackle these quiet periods that can make the difference. Consider these 7 tips:   #1 If you know when you’re quiet then advertise a special offer around these times. Offer a two for one or a FREE cut with every colour (we called ours wicked Wednesdays)v- there’s always an opportunity to up-sell by TREATMENTS and RETAIL   #2 PRE BOOK clients as they leave the salon into your quiet days first. Take control and ask them, you should know your clients well enough to ask them.   #3 Mums & babies, if you have room for prams, then organise a YUMMY MUMMY MORNING. A social event and hair event in one? If you’re near a school, make sure you advertise in the window as they walk past.   #4 Give your best staff member (you know the one that is always fully booked) SATURDAY OFF and get them working your quiet days.   #5 Exclusive offers, why not offer special deals for your FACEBOOK & TWITTER followers on quiet days. This can be a great viral marketing method if people share your offer with their friends.   #6 TELL PEOPLE! Whatever you do, don’t forget to advertise it to your existing clientele via internal posters, newsletters and social media.   #7 Use your own DATABASE. Your own clients. That expensive till you have is a pot of gold and is waiting for you to mine it. Some of your clients you have lost, and some may find you too expensive. Use that knowledge to entice them in and get your quiet days full first.     One of the biggest Achilles heals for our industry is that we believe in the lie “If I build it they will come”.
